What would change the decision?

The demo looks promising. The next budget decision still needs a baseline, the human work around each output and a view of what happens if adoption is lower or review takes longer. This pack gives the decision owner a structure for comparing those inputs and alternatives.

What you will produce
  • A two-page decision note naming the choice, decision owner, alternatives and review trigger.
  • A cost workbook with base, downside and upside inputs, separating cash from the value of staff time.
  • An evidence-and-assumptions register showing sources, owners, gaps and next actions.
  • Pilot conditions, stop criteria and a challenge exercise to test the proposed next step.
Try the approach

Released staff time can still need a cash budget.

The free fictional two-page decision shows a limited pilot with staff capacity released and a negative cash outcome. Read the assumptions, downside and stop criteria, then inspect the one-tab cost illustration and the guide to the 18 inputs.

The complete pack adds the editable three-case cost model, evidence register, decision note and pilot/stop-condition templates, plus a completed fictional workbook, two fictional decisions and a challenge exercise.

Fictional example

In the fictional case, the owner funds a limited test to create capacity for backlog work. That capacity is not treated as an automatic payroll saving. Lower adoption and longer review produce a different downside; expansion depends on measured evidence and the recorded cash limits.

Fictional teaching case. The figures and owner’s decision are invented, not a forecast, recommendation or customer result.

Inside the pack

Prepare the decision and the assumptions behind it.

Gather dated inputs from your own operation. Use the blank model and templates for the real decision, and the fictional model and cases to understand the structure. Your decision owner evaluates the evidence and records the choice.

A good fit if…

  • You have one operational pilot with a dated funding or extension decision.
  • You can gather workload, baseline time, review/rework, cash cost and operating evidence.
  • You need a concise decision note supported by explicit assumptions and alternatives.

Choose another route if…

  • You want a guaranteed return or Shirasu to recommend whether to fund the pilot.
  • You need a consultant to gather evidence or present to leadership.
  • You need investment, accounting or legal advice.
From example to your own work

Gather the inputs. Challenge the case. Record the choice.

The model calculates from your selected assumptions; it does not make an automated decision. A named owner decides whether the evidence supports funding, a narrower test, deferral or stopping.

  1. Read the fictional decisions and gather dated sources for the 18 model inputs.
  2. Build the base, downside and upside cases, keeping human handling, review, rework and support time separate.
  3. Compare cash, staff capacity and evidence gaps; challenge the assumption most likely to change the choice.
  4. Complete the decision note, funding limits, stop conditions and review trigger, then record the owner’s decision.

Questions before you choose.

Does this tell us whether to fund the pilot?

It helps you prepare the choice. Your decision owner evaluates the evidence and decides. Shirasu does not recommend or approve the funding decision.

Does released staff time mean cash savings?

No. Released time can create capacity while cash costs remain. The model keeps capacity and avoidable cash separate; an allocation to cash savings needs evidence of spend that can actually be removed.

What goes into the cost model?

There are 18 input rows for each of the base, downside and upside cases. They cover the decision horizon, eligible volume, adoption, human handling, review, rework, labor rates, cash allocation, support, setup, recurring costs and contingency. The free input guide defines each one.

Can we use it for an extension decision?

Yes. Prepare a new dated note and model future avoidable setup and ongoing costs. Disclose sunk or unavoidable commitments separately.

Where does the model have limits?

It uses a constant monthly run rate, with no demand forecast, discounting or tax calculation. If demand, adoption or costs change by month, use a shorter decision horizon or your own dated monthly schedule and disclose that limitation.

Can a fractional operator use one license across clients?

One license covers one purchasing organization. Its staff and contractors may use the files on its behalf. Each additional client organization needs its own license.

Does the cost workbook guarantee a return?

No. Results depend on the inputs and assumptions your team supplies. A modeled economic value is not proof of realized savings, and the pack does not verify your evidence.

What does the license include?

One purchasing organization and its staff or contractors may reuse the files internally for that organization’s pilot decisions. Each additional organization needs its own license. Source templates may not be redistributed, resold or supplied to unrelated organizations. Your purchase includes access to updates published for this product in the twelve months after purchase. No update schedule, new feature or future compatibility is promised. You may continue using the files received under the product license after that period. Read the full product license.

Which applications were tested?
